When Everything Feels Urgent: The Hidden Cost of Firefighting in Security & Infrastructure

There is a point where “busy” stops being a sign of productivity and starts becoming a warning sign.

In many organizations, security and infrastructure teams are operating in a constant state of urgency. There is always another alert to review, another ticket to chase, another system issue to troubleshoot, another after-hours call to answer. The work gets done, at least enough to keep things moving, but it often happens through escalation, interruption, and heroics rather than through a stable and repeatable operating model.

That kind of environment can feel normal, especially for teams that have been running lean for a long time. But it comes at a real cost.

Firefighting creates a false sense of control. On the surface, issues are being handled. Incidents are getting attention. Problems are being addressed as they arise. But underneath that activity is usually a deeper pattern: too much depends on individual effort, too little is governed by process, and the organization is relying on reaction instead of readiness.

This is especially visible in security operations. Teams may have modern tools, good intentions, and talented people, yet still spend their days buried in low-value noise or inconsistent follow-through. Analysts chase alerts without enough context. Engineers get pulled in only after something becomes critical. Coverage weakens after hours. Knowledge stays in the heads of a few experienced people. What looks like high activity is often a sign that the operating model is under strain.

The same is true on the infrastructure side. Recurring outages, preventable misconfigurations, aging documentation, and change-related instability often do not point to a single bad decision. They point to an environment where daily operations are too dependent on interruption and not disciplined enough to scale.

This matters because firefighting is not just inefficient. It is a risk signal.

When teams are stuck reacting, several things tend to happen at once. Important issues blend in with routine noise. Response quality becomes inconsistent. Small issues sit unresolved until they become bigger ones. Ownership becomes unclear during moments that require fast action. Internal staff burn time on coordination instead of remediation. Over time, the organization becomes more fragile, not because no one cares, but because the system is relying too heavily on effort and not enough on structure.

In many environments, the majority of alerts never become incidents. False positives remain a major challenge for security teams, and in SANS’ 2024 Detection and Response Survey, 42% of respondents said false positives accounted for 41% to 80% of cases. Most organizations do not have a monitoring problem. They have a triage and execution problem. There may be dozens or hundreds of signals coming in, but without tuning, prioritization, escalation discipline, and operational follow-through, those signals do not lead to better outcomes. They create noise, distraction, and delay. Teams start treating the console like a burden instead of a decision-support system.

CISA has warned that ransomware actors view holidays and weekends as attractive because offices are normally closed and there are fewer network defenders available to detect and respond. Sophos’ 2026 Active Adversary Report found that 88% of ransomware payloads were deployed during non-business hours, 79% of data exfiltration actions also happened off-hours, and attackers reached Active Directory in a median of 3.4 hours after initial access. Risks do not pause when the internal team logs off. Threats, suspicious activity, degraded systems, and security misconfigurations can all emerge outside normal business hours. If response depends on someone noticing the issue the next morning, the organization is carrying more risk than it realizes.

In some environments, critical operational knowledge lives with a single engineer instead of in documented processes, creating a human single point of failure. NIST explicitly calls for identifying critical personnel and system dependencies in recovery planning, and for eliminating single points of failure as part of sound risk management.

This is where managed detection and response becomes part of a much bigger conversation. At its best, MDR is not just a service for watching alerts. It is a way to introduce consistency into security operations: continuous monitoring, disciplined triage, defined escalation paths, documented response processes, recurring tuning, and accountability for follow-through. It reduces the number of times an organization has to depend on luck, timing, or tribal knowledge to stay protected.

For organizations working to modernize how they operate, the first step is often not adding more technology. It is recognizing that constant urgency is not a badge of honor. It is usually a sign that the environment is carrying too much operational debt. Healthy environments do not eliminate all incidents, alerts, or surprises. But they do reduce the amount of chaos surrounding them. They create structure around how work gets seen, prioritized, acted on, and improved over time.

That is the shift from firefighting to operations. Once teams see that clearly, they can stop asking why everything feels urgent and start asking the more useful question: what would it take to make execution more consistent every day?
